Shortage, Damage or Nonconformity After Delivery: How to Determine Where the Problem Occurred
A customer opens a crate and finds:
- one missing segment;
- several bent elements;
- broken ceramic packing;
- incorrect dimensions.
The first reaction may be:
supplier problem.
Sometimes that is correct.
Sometimes the issue occurred during:
transport, unloading, storage, or site handling.
A disciplined receiving investigation should determine what actually happened.
First Classify the Problem
There are at least three different categories:
Shortage — required quantity is missing.
Transit or handling damage — correct product was produced but physically damaged later.
Manufacturing nonconformity — product was made incorrectly.
The investigation process differs for each.
Check the Packing List
For a shortage, begin by checking:
- package count;
- crate number;
- piece marks;
- packing list.
A missing segment may actually be packed in another crate.
Do not conclude it was never shipped until package reconciliation is complete.
Check Shipment Condition
Photograph:
- crate exterior;
- broken pallet;
- torn bag;
- impact marks;
- water ingress;
- shifted cargo.
These provide evidence of possible transport damage.
The best evidence is collected before the packaging is discarded.
Compare Pre-Shipment Photos
Supplier loading photographs can help determine whether:
damage was visible before dispatch.
For large engineered internals, photographs of:
- trial assembly;
- packed sections;
- sealed crates
can be valuable.
Manufacturing Nonconformity
If the item is physically undamaged but dimensions differ from the approved drawing, the issue likely relates to:
fabrication or incorrect design basis.
Review:
- dimensional inspection record;
- drawing revision;
- NCR history;
- supplier release record.
Handling Damage
Bent structured packing or demister sections may result from:
- forklift impact;
- improper crane lifting;
- heavy cargo stacked on top.
The package condition often helps identify this.
Ceramic Breakage
Ceramic packing requires special care because breakage can occur at several stages.
Compare:
- factory inspection;
- loading method;
- container condition;
- receiving condition;
- unloading practice.
The investigation should distinguish normal acceptable breakage from abnormal damage.
Storage Damage
Products may be delivered correctly but damaged before installation through:
- outdoor exposure;
- water;
- UV;
- impact;
- improper stacking.
Delivery acceptance and later installation condition are not automatically the same.
Record Evidence Before Repair
Do not immediately repair or discard the damaged item before collecting:
- photographs;
- dimensions;
- package references;
- piece marks;
- quantities.
Once the evidence is lost, determining responsibility becomes much harder.
Commercial Responsibility Follows Evidence
The technical investigation should first establish:
what happened.
Commercial responsibility can then be evaluated against:
