Once an NCR has been raised, someone must decide what happens to the nonconforming item.

Four common dispositions are:

rework, repair, replace, or use-as-is.

These terms should not be treated as interchangeable.

Rework

Rework returns the item to full compliance with the original requirement.

Example:

A bolt hole is drilled in the wrong location and can be correctly re-machined so the final component matches the approved drawing.

After successful rework, the item should satisfy the original acceptance criteria.

Repair

Repair makes the item acceptable for use but may not restore it exactly to the original specification.

For example:

a damaged fabricated section may receive a reinforcement plate approved by engineering.

The final configuration now differs from the original design.

This requires technical review.

Replace

Replacement removes the nonconforming item and supplies a new compliant one.

Replacement may be the best option when:

  • material is wrong;
  • structural damage is severe;
  • repair risk is high;
  • cost of rework exceeds replacement.

However, replacement can create schedule impact.

Use-As-Is

Use-as-is means the item does not fully meet the original requirement but engineering accepts it without physical modification.

This should only occur when the deviation has been evaluated and found acceptable.

For example, a noncritical dimension may differ slightly from the drawing while still providing sufficient fit and function.

Cost Should Not Decide Alone

The cheapest disposition is not automatically the correct one.

The decision should consider:

  • function;
  • safety;
  • process performance;
  • installation;
  • maintenance;
  • future traceability;
  • schedule.

A quick repair may create long-term maintenance problems.

Hydraulic Components Need Special Care

For liquid distributors, demisters, or packing systems, seemingly small geometry changes may affect performance.

Repair proposals should therefore consider:

process implications,

not only mechanical acceptability.

Material Nonconformity

Wrong material often requires especially careful review.

A lower alloy grade may look physically identical.

Use-as-is should not be accepted simply because the part fits.

Chemical service may make the substitution unacceptable.

Reinspection

After rework or repair, verify the affected characteristic again.

Depending on the change, additional testing may be required.

For example:

a repair weld may need visual or penetrant examination.

Documentation

A repaired or use-as-is item may require:

Future engineers should be able to understand what was actually delivered.

Who Approves?

The approval authority should match the technical significance.

Supplier QC may be able to close a minor manufacturing issue.

A change affecting:

material, hydraulics, structure, or process design

may require purchaser or engineering approval.
